GitOps in Practice: Empirical Analysis of Deployment Frequency and Change Failure Rate in Kubernetes Environments
Abstract
GitOps has emerged as a declarative operational model for Kubernetes, yet empirical evidence on its real-world impact remains sparse. This paper presents a controlled study across 28 engineering teams that migrated from traditional push-based deployments to GitOps workflows using ArgoCD and Flux. Over 12 months, deployment frequency increased by 3.2� and change failure rate declined from 18% to 6.4%. We identify adoption anti-patterns, including Git repository sprawl and insufficient secret management, that negated gains for 5 of the 28 teams. A maturity model is proposed to guide organisations through progressive GitOps adoption stages.
