Ephemeral Environment Orchestration: On-Demand Preview Environments as a First-Class CI/CD Primitive

Abstract

Ephemeral preview environments�short-lived, fully functional deployment environments spun up per pull request�accelerate feedback cycles and reduce integration debt. This paper presents a large-scale empirical study of ephemeral environment adoption across 22 software teams, measuring provisioning latency, resource cost, environment parity with production, and pull request cycle time impact. Teams with mature ephemeral environment programmes achieved 44% shorter pull request cycle times and a 29% reduction in integration-related defects escaping to staging. A reference architecture supporting multi-service dependency injection, data seeding, and automatic teardown policies is proposed and validated. Cost modelling demonstrates viability even for teams with constrained cloud budgets when combined with spot instance scheduling and aggressive idle timeout policies.
